Why Confidence Isn’t Enough For Leaders Today

When Sheryl Sandberg joined Google in 2001, she was surrounded by some of the world’s brightest engineers and executives. Despite her experience and achievements, she questioned whether she truly belonged. Years later, in her book Lean In, she admitted that even as she helped revolutionize online advertising, self-doubt lingered.

Sandberg’s experience is not unique. Leaders at all levels—whether launching a startup or running a multinational corporation—grapple with a silent force determining their trajectory: their inner belief in themselves. But what truly drives leadership success? Confidence or self-assurance?

And why does it matter?

The Subtle But Powerful Difference

These terms are often used interchangeably but are not the same.

Self-Confidence: The belief in your skills and abilities. It fluctuates with success, failure, and external validation.

🔹 Question it answers: Can I do this?

🔹 Example: A leader feels confident about a presentation because they’ve prepared well.

Self-Assurance: A deep, intrinsic trust in yourself and your worth—independent of external circumstances.

🔹 Question it answers: Am I okay, no matter what happens?

🔹 Example: A leader trusts in their value even when faced with criticism or setbacks.

Confidence can be shaken. Self-assurance keeps you steady.

A Real-World Leadership Lesson: Confidence Is Not Enough

During my time in banking, I worked with a team that included both experienced professionals and young talent. One team member stood out—not for his ambition, but for his strict adherence to rules.

Every time I challenged his methods, he pointed to the rulebook. He was rigid and resistant to change.

At first, I assumed it was just his personality; a strict process follower who disliked uncertainty. But something told me there was more beneath the surface.

One day, in a one-on-one meeting, I asked him a direct but powerful question:

“What do you truly want in your career, and how can I support you?”

Tears welled up in his eyes. He admitted that, in all his years, no one had ever asked him about his aspirations. He wasn’t just following the rulebook out of discipline. Rather, he was clinging to it out of fear.

  • The fear of failure.
  • The fear of being seen as inadequate.
  • The fear of stepping outside the guidelines without validation.

His struggle wasn’t a lack of confidence. It was a lack of self-assurance.

Over time, through candid conversations, we unpacked his self-limiting beliefs: his tendency to compare himself to others, his fear of failure, and his discomfort with uncertainty. The real breakthrough wasn’t about boosting his confidence. It was about developing self-assurance through the ability to trust oneself beyond external success or validation.

How Self-Assurance Separates Great Leaders from Good Ones

Both self-confidence and self-assurance play a role in leadership. But their impact differs.

A self-confident leader believes in their abilities and takes decisive action. They tend to bounce back from setbacks, but their confidence can be shaken when faced with unfamiliar challenges. They often seek validation for their decisions and may feel defensive when receiving feedback that challenges their competence. Their leadership style is assertive, inspiring teams through authority and decisiveness.

A self-assured leader, on the other hand, is grounded in a deep trust in their judgment, independent of external circumstances. When they face failure, they remain composed, knowing that setbacks do not define them. Their decisions are guided by personal values rather than a need for approval. They are open to feedback (both positive and critical) without feeling threatened, using it as a tool for growth. Instead of leading through authority, they empower their teams with stability, fostering a culture of trust and resilience.

Confidence helps leaders take action. Self-assurance helps them stay steady in uncertainty.

The best leaders develop both.

Building Self-Assurance: The Missing Link in Leadership Development

While confidence is built through skills and experience, self-assurance requires deep mindset work.

How to Develop Self-Assurance
  • Clarify Your Core Values – Confidence wavers, but values keep you grounded. Define what truly matters and let it guide your decisions.
  • Detach from External Validation – Praise should not inflate your ego, and criticism should not diminish your self-worth. Feedback is valuable, but it should not dictate your sense of value.
  • Develop Emotional Resilience – Setbacks do not define you. Growth comes from how you respond.
  • Trust Your Judgment – The best leaders own their decisions without needing constant reassurance.
How to Strengthen Self-Confidence
  • Practice & Preparation – The more skilled you become, the more confident you will feel.
  • Celebrate Small Wins – Recognising progress builds momentum.
  • Take Calculated Risks – Growth happens just beyond your comfort zone.

When combined, self-confidence and self-assurance create leaders who are both bold in action and steady under pressure.

Transforming Teams, One Leader at a Time

Once my team member discovered a deep sense of self-assurance in the banking unit, his approach to rules shifted. No longer was he tethered by a fear of failure or a need to prove himself. He maintained his respect for structure but also opened up to creative problem-solving. The entire team benefitted from his newfound balance of inner security and outward confidence.

At Convolve, we specialise in helping leaders unlock that same dual force by doing the following:-

  • Overcome Imposter syndrome by dismantling self-doubt and reframing limiting beliefs.
  • Enhance Decision-Making by developing resilience and values-driven leadership.
  • Transform Team Culture by fostering self-assured leadership at every level.

Self-assurance is what separates leaders who crumble under pressure from those who inspire and endure. And in today’s unpredictable business landscape, leaders need an unshakable belief in themselves.

Are you ready to lead with both confidence and self-assurance? Let’s start the conversation!
